People Analyzer
The People Analyzer is an EOS tool for objectively evaluating team members against your organization's core values and the GWC (Gets it, Wants it, Capacity) criteria. It helps leadership teams make data-driven decisions about who is the right person in the right seat.
INFO
For the EOS theory behind the People Analyzer, see EOS Methodology: People Analyzer.
Overview
The People Analyzer displays a matrix with:
- Rows -- Each team member
- Columns -- Your core values + GWC (three additional columns)
- Ratings -- Each cell is rated with +, +/-, or -
Core Values Evaluation
Each team member is rated against every core value your organization has defined in the V/TO. The rating scale is:
| Rating | Meaning |
|---|---|
| + | Lives the value most of the time |
| +/- | Sometimes exhibits the value, sometimes does not |
| - | Does not exhibit the value |
Example
If your core values are "Integrity", "Innovation", and "Teamwork":
| Person | Integrity | Innovation | Teamwork | G | W | C |
|---|---|---|---|---|---|---|
| Alice | + | + | + | + | + | + |
| Bob | + | +/- | + | + | + | +/- |
| Carol | +/- | - | + | + | +/- | + |
GWC Evaluation
In addition to core values, each person is rated on three criteria for their specific seat:
| Criterion | Question |
|---|---|
| G -- Gets it | Does this person truly understand their role, the systems, and the culture? |
| W -- Wants it | Does this person genuinely want to do this job? |
| C -- Capacity | Does this person have the mental, physical, emotional, and time capacity for the role? |
GWC uses the same rating scale (+, +/-, -).
WARNING
GWC is seat-specific, not person-specific. A person might "Get" a sales role but not "Get" an operations role. Always evaluate GWC in the context of their current seat.
Using the People Analyzer
Setting Up
- Navigate to People Analyzer in the sidebar.
- Ensure core values are defined in the V/TO.
- Team members appear automatically based on team membership.
Conducting an Evaluation
Evaluations are typically done during quarterly planning or annual reviews:
- Select a team member.
- Rate each core value (+, +/-, -).
- Rate G, W, and C for their current seat.
- Save the evaluation.
Interpreting Results
The bar is the minimum acceptable standard. EOS recommends:
- A person should have + on most core values and no more than one +/-.
- GWC should be all + -- a single - in G, W, or C means the person is not right for the seat.
What does "below the bar" mean?
A person is "below the bar" if they have too many +/- ratings on core values or any - rating on GWC. This signals that action is needed: coaching, role change, or in some cases, transition out of the organization. These are difficult conversations, but the People Analyzer provides an objective framework for having them.
Taking Action
Based on People Analyzer results:
| Situation | Action |
|---|---|
| Right Person, Right Seat (all + or mostly +) | Retain and develop |
| Right Person, Wrong Seat (good values, weak GWC) | Move to a better-fitting seat |
| Wrong Person, Right Seat (weak values, strong GWC) | Coach on values or consider transition |
| Wrong Person, Wrong Seat (weak values, weak GWC) | Transition out |
Who Can Use It
The People Analyzer is a leadership tool. Only OWNER and ADMIN roles can view and edit People Analyzer evaluations. The data is sensitive by nature and should be discussed in appropriate settings (typically quarterly or annual planning sessions).
